A short-form retention cliff is the point where a large share of viewers leave a short video before the promised payoff arrives. The cliff can happen in the first second, during a slow setup, at a confusing transition, after a repeated intro, or when the caption and footage stop matching. For creators, the important question is not only “what is the average view duration?” but “where does the viewer lose the reason to continue?” A retention cliff is not always a failure. Some viewers leave because the topic is not for them. The useful signal appears when the drop happens before the video has explained its payoff or when the same drop repeats across several videos with similar structure. Common causes include a hook that names the topic but not the payoff, a title that promises one thing while the video opens with another, a long brand intro, dead air before the first action, or a visual that requires too much context. On Shorts, TikTok, and Reels, the viewer is not waiting patiently for a setup. The fix is usually structural: move the result earlier, cut the warm-up, show the before state immediately, add a clearer caption, or split one crowded idea into a series.
