Before changing an entire Shorts format, review the first three seconds as a separate promise: what the viewer sees, what they expect, and why they should keep watching. A weak short often gets diagnosed too broadly. Creators may say the niche is wrong, the editing style is wrong, or the posting time is wrong. Sometimes those are true, but the first three seconds are easier to inspect first because they decide whether the viewer even enters the idea. On a swipe feed, a video must identify the topic, stakes, or payoff before the viewer feels they are waiting. Start by watching the opening with the sound off. The viewer should be able to understand the category of the video from the visual, caption, or object on screen. If the first frame is a generic face, desktop, room, or transition, the viewer has to work too hard. Then watch with sound on and write the exact promise in one sentence. If the promise is “I will explain something useful later,” it is probably too slow. Next, mark the first visible change. Does the video show the result, mistake, example, or contrast quickly enough? For a tutorial short, the viewer should see the problem or finished outcome early. For a commentary short, the viewer should hear the specific claim. For a product or creator tip, the viewer should see the situation being fixed. Only after this review should the creator rewrite the format. If the first three seconds are unclear, a new series structure will not help much. If the first three seconds are strong but viewers leave later, then the issue may be pacing, proof, or payoff rather than hook.
