It's easy to dismiss Toyota's hydrogen fuel cell investment as denial — refusing to accept that BEVs won. But the actual argument is more specific: for long-haul trucking, heavy construction equipment, and applications where recharge time is operationally constrained, hydrogen has thermodynamic arguments in its favor. The problem is that "hydrogen is useful in these niches" and "Toyota should have invested more in BEV passenger cars" aren't contradictory statements. The question is whether Toyota's hydrogen R&D spend was proportionate to the addressable market. I don't think hydrogen passenger cars made sense. I'm less certain about Toyota's commercial vehicle and industrial hydrogen plays. What's your read on whether hydrogen finds a durable niche in heavy transport, even if passenger cars go full electric?
